Explain changes, handoffs and unresolved work in the approved layout #58

#53

Implementation source

Build from PR #54, which preserves the existing Captain’s Bridge 0.2.3 prototype in the Hermes Helmet repository. The source and test guide covers the read-only adapter, MCP server, view, skill, manifests and synthetic tests. Reuse that code rather than reconstructing it from conversation history or an installed plugin cache.

Check PR #54’s current status before starting. If it remains unmerged, adopt the source through the normal review/merge path before integration. The source import does not activate the main plugin or implement background preparation and cancellation.

What to build

Turn the minimal walkthrough into the approved Changes First experience: a readable account of the purpose and outcome, recognizable work items, and progressive detail for handoffs, review, repair, evidence and before/after changes.

Acceptance criteria

  • The first screen explains the substantive objective and outcomes using fluent prose, grouping What changed, What remains unresolved and other recorded work. Navigation prompts, raw transcripts and operation counts do not displace the work.

  • Work details show the actors and supported sequence, meaningful issue/PR links, and the accepted subdued backgrounds separating a completion report from acceptance. Do not use internal planning IDs as human-facing names.

  • Evidence opens the original referenced records; supported before/after comparisons open directly. Back navigation preserves the reader's selection, scroll position and accessible focus.

  • Elapsed time and gaps remain available without dominating the overview. Explicit asynchronous relationships survive across turns and wakeups; silence is not called a stall and chronological order alone does not imply causation.

  • Every conclusion and link is grounded in the selected chat. Hermes activity is shown only where explicitly recorded there; direct Docker collection is outside this ticket.

  • Inspect the installed panel at narrow and wide sizes using synthetic test records; cover navigation and evidence behavior with focused tests. Apply the existing version and review policy.
